Wheels and tires sell on thin, MAP-priced margins, so the offer can't carry the program. Free shipping earns the signup. The emails after it handle what actually stops a wheel buyer: will it fit my car, will it arrive in time, who installs it, can I trust this shop. The store is moving to Shopify, with the rest of the flow set being rebuilt the same way.

A sector-wide downturn cut into the firm's core market. I built a three-phase plan to hold the line: bring past clients back, keep them longer, and grow through partner firms. It ran on a tiered sales process, matched email templates, a referral tracking system and a revenue model to size each move first.
One reactivation email into that client base brought back $100K in sales. Same logic as a winback flow: the cheapest customer to win is the one who already bought.
